Fixing the Gross Margin Crisis
The Challenge: A UK-based AI Copilot startup hit £800k ARR rapidly, but their gross margins plummeted from 85% to 35%. Their flat-rate subscription pricing couldn’t support the spiralling inference costs from high-volume power users hitting OpenAI APIs. Approaching Seed+, investors flagged the unit economics as a critical risk.
The Solution: We embedded into the business and built a granular unit economics model tracking cost-per-query by user cohort. Using this data, we re-architected their pricing strategy—introducing a hybrid model with soft caps and usage-based overages to explicitly protect margins against power users.
The Result: Within two quarters, gross margins recovered to 68%. The founders could clearly articulate their pathway to profitability, and the company successfully closed a £3.5m Seed+ round with clean, defensible unit economics.
